Concrete Bleeding: Causes and How to Prevent It
A thin layer of water appearing on the surface of freshly placed concrete is called bleeding. A little is normal; too much can weaken the surface and cause finishing problems. Here's why it happens and how to control it.
What bleeding actually is
Bleeding is a form of segregation: after concrete is placed, the heavier solid particles (cement and aggregate) settle slightly under gravity, and the water — being lighter and not fully bound into the mix — is pushed upward and appears on the surface. Some bleeding is a normal part of how fresh concrete behaves; the concern is excessive bleeding, which can leave a weak, porous, dusting layer at the surface (sometimes with fine material carried up with the water, called laitance) once the water evaporates or is finished over.
What causes excessive bleeding
- High water content — the single biggest factor; more mixing water than needed for the required workability means more water available to rise.
- Low cement content or coarse cement grading — less fine material to physically hold water within the mix.
- Insufficient fines in the aggregate — a sand that's too coarse, or an aggregate grading missing enough fine particles, gives water fewer paths to be retained.
- Certain admixture effects — some water-reducing admixtures, used incorrectly or overdosed, can increase bleeding rather than reduce it.
- Excessive or prolonged vibration — over-vibrating after the mix is already consolidated can force additional water upward.
Practical steps to reduce bleeding
- Keep the water-cement ratio only as high as actually needed for the target strength and workability — don't add extra water on site "for workability" beyond the design mix. Our water-cement ratio guide covers how this ratio is set.
- Use an appropriate aggregate grading, with enough fine material (sand) to fill voids and hold water in the paste.
- Consider supplementary cementitious materials such as fly ash or GGBS in the mix, which are generally finer than cement and can reduce bleeding.
- Use air-entraining admixtures where appropriate — the entrained air bubbles help hold water in the mix and reduce bleeding, alongside their main durability benefit against freeze-thaw damage.
- Don't over-vibrate — vibrate only until the concrete is properly consolidated (entrapped air escaping, surface closing up), not longer.
- Time finishing operations correctly — final finishing (floating, trowelling) should wait until any bleed water has evaporated or been removed from the surface; finishing water into the surface traps it and weakens the top layer.
Frequently asked questions
Is all bleeding bad?
No. A small, uniform amount of bleed water is a normal characteristic of many concrete mixes and isn't a defect by itself. The concern is excessive, uneven bleeding, or finishing the surface before bleed water has been dealt with.
What is laitance, and is it the same as bleeding?
Laitance is the weak layer of fine cement and fine aggregate particles that can be carried to the surface along with bleed water. It's a consequence of excessive bleeding, not a separate cause, and it usually needs to be removed (for example by light scabbling) before further work bonds properly to that surface.
